Why a healthy business still benefits from an independent review

When your business is making money, clients are coming back and you have a good team around you, an independent commercial review might not feel necessary. You have built a successful business, you understand your work and you are providing a living for yourself and other people. There may be things you want to improve, but nothing that feels urgent enough to justify somebody coming in to take a closer look.

The question I would ask is how much of that success depends on you being there. If you were suddenly unable to work, would the business carry on supporting the people who depend on it, or would they be left trying to work out how to keep it going?

That reaches further than your own household. Your business pays wages that support the households of your entire team. These are people who have helped you build it, worked through difficult periods with you and trusted you with their livelihoods. In many businesses, they are your work family. What happens to you matters to them personally, and what happens to the business matters to everyone who relies on their income.

A profitable business can still depend too heavily on its owner

In an owner-led construction business, a great deal of commercial knowledge can sit with one person. You remember what was agreed with the client, why you accepted a particular price and which costs still need to be resolved. You know when a project needs closer attention, even if the report has not caught up with what you are seeing. Your team may be capable, but they still come to you because you have the history, the relationships and the authority to make a decision.

That can become such a normal way of working that you stop noticing it. Answering questions, checking figures and stepping in to resolve problems are simply part of your day. You might even feel that this is what being a business owner means. The difficulty comes when the business needs your involvement to function properly, and nobody has really examined what would happen if that involvement stopped.

Good financial results can make that dependence easier to overlook. The business is performing, so the arrangements behind it appear to be working. What those results do not show is how often you have had to intervene, how much information only you hold or how many decisions would be delayed if you were unavailable.

What would your family and your team be left dealing with?

For many owners, the business pays the mortgage, covers the household bills and funds the plans they have made for their children and their future. If something happens to you, those needs continue. Your family could be dealing with illness, caring responsibilities or bereavement while also worrying about their income. They may have neither the experience nor the capacity to become involved in running the company.

Your team would be affected too. Some may have worked alongside you for years. They would be concerned about you and your family, while wondering what your absence means for their own future. They still have mortgages, rent, childcare and bills to pay. They would need to know who was taking responsibility, whether work would continue and whether their wages were secure.

The people closest to you in the business might feel they had to hold everything together. They could find themselves supporting colleagues, reassuring clients and trying to keep projects moving, all while dealing with their own feelings about what had happened. Their loyalty may be unquestionable, but loyalty does not give them access to information you have never shared or authority you have never formally handed over.

Putting clear arrangements in place is part of looking after those people. It gives them a better chance of managing a difficult situation without also having to unravel how the business works.

Insurance is part of the conversation

I support leaders taking out appropriate insurance through qualified advisers, although I do not advise on or arrange it myself. What a policy provides will depend on the cover and circumstances. Whatever financial support is available, there is still a business to run if it is to continue providing an income for the people who rely on it.

Someone still needs to make decisions, manage commitments, speak to clients and understand the commercial position. A payment cannot explain why you agreed a particular price, hand over a relationship you have managed for years or tell your team which project needs immediate attention.

Your intention may be for the business to continue, for somebody else to lead it or eventually for it to be sold. Each of those possibilities requires people to understand what they are taking responsibility for. The knowledge and arrangements needed to make that possible deserve attention while you are there to help put them in place.

Could someone establish the position without asking you?

A useful place to start is to consider what somebody would need to know if they had to take responsibility tomorrow. In a construction business, that includes what each project is likely to make, what it will cost to finish, what is owed and what the company has already committed to spending. It also includes the status of changes, the evidence supporting them and any unresolved issues that could affect payment or margin.

Much of that information may already exist, but it could be spread across emails, spreadsheets, messages and individual conversations. The test is whether the people who need it could find it, understand it and make a sound decision from it. If they would need you to explain what a figure really means or why an agreement was reached, there is still a gap.

Responsibility needs the same scrutiny. You may trust your team completely, but have they been given clear authority to act? Do they know which decisions sit with them and when to seek support? Capable people can still struggle when the business has always expected the owner to make the final call.

Where an independent commercial review helps

Within that, it is important to understand where the business relies on you. Some involvement is a deliberate choice and makes good use of your experience. Other involvement may have become necessary because a responsibility is unclear, information is incomplete or a process has never developed as the business has grown.

Looking at those things independently helps you identify what needs attention and in what order. That could mean making important knowledge accessible, improving project reporting or clarifying who is responsible for decisions that affect the commercial outcome. It should also recognise what already works well, so you can build on it.

This has a practical benefit while you are running the business. The issues that would make your absence difficult may already be keeping you involved in every detail, interrupting holidays and leaving you with little time to think beyond the next problem. Addressing them gives your team a clearer basis for doing their jobs and gives you better information on which to base your own decisions.

A healthy business is worth looking after

When the business is doing well, you have an opportunity to examine these questions with the people who know it best. You can explain the decisions, share the knowledge and make considered changes while you are there to guide them. Waiting until somebody has to manage without you makes that work considerably harder.

You have put years into building something that supports your family and the families of the people who work alongside you. Taking a closer look at how it would function without your daily involvement is part of protecting what you have all worked for.
